The goal is not to avoid where you are, but to understand it and grow from there.
The Five Personas

The Ghost
Physically in the room. Absent from the work.The Ghost is present in title but not in practice. They are neither using AI to its potential nor showing up fully as a human leader. They may be overwhelmed, disengaged, or quietly cracking under pressures they haven't named out loud. AI sits unused or is used so superficially it adds no value. On the human side, their instincts are muted, their connections are surface-level, and their courage has gone quiet. The flywheel is not spinning.
The Machinist
Runs the machine beautifully. Has forgotten why it was built.Show variationsThe Machinist is technically fluent with AI. They prompt well, generate fast, and produce impressive volume. They are often seen as early adopters, power users, and AI champions. But they have outsourced the human side. They decide, but they do not truly choose. They generate scenarios, but they do not create anything genuinely new. They simulate risk, but they do not actually lead through it. They are efficient, but not wise.
The Purist
Great leader. Leaving AI's superpowers on the table.Show variationsThe Purist brings tremendous human capability. They have strong intuition, deep relationships, clear values, and real courage. Their team trusts them. But they are leaving AI's superpowers on the table. They may distrust the technology, feel that it threatens their expertise, or simply have not invested the time to learn it. Their human strengths are real and irreplaceable — but they are working harder than they need to.
The Emerging Orchestrator
The flywheel turns, but only while you push. It can't yet carry its own weight.The Emerging Orchestrator is on the journey. They are developing in both areas but not yet fully activated in either. Some days they are deeply engaged with AI and with people. Other days they default back to old patterns — a bit scattered, a bit inconsistent. They can describe what great looks like. But they have not yet internalized the behaviors deeply enough to do them without thinking.
